Client work is under confidentiality, so what most studios put on this page — logos, curated case studies, quotes they wrote themselves — we can't show you. Rather than dress that up, we structured the engagement so you don't have to take our word for anything.
You pay after the work
Invoiced monthly in arrears against what was actually delivered, net 15. No large deposit up front, and no milestone that lands before you have something running to look at.
You can leave in two weeks
Either side ends the engagement on two weeks' notice. You pay for work delivered and keep everything produced up to that point. No termination fee, no minimum term.
You hold the keys the whole time
Repositories, cloud accounts, domains, and credentials are in your name from the first commit. Removing our access takes you a couple of minutes and does not require our cooperation.

Not a plan, not a design review — software you can open and use. If a week goes past without that, you will hear it from us before you have to ask.

The same four steps whether the work takes three weeks or nine months. Week-one software is not a claim about how short your project is — it is how you find out early that it is going the right way.
Scope
A 30-minute call. We pressure-test the idea, define what winning looks like, and agree a scope you can see written down.
Architect
We design the system — data, integrations, infrastructure — and hand you the plan before a line of code is written.
Build
Working software in week one. Every week after, you see it run rather than reading a status update about it.
Ship & own
We deploy to production, hand over the keys, document everything, and stay reachable. It is yours.
Long programmes
Six to nine months is normal work here.
Enterprise integrations, platform rebuilds, and multi-system programmes do not fit in a few weeks, and we do not pretend otherwise. What changes on a long programme is not how we work — it is that the discipline matters more. A nine-month project is exactly the kind that fails quietly in month five.
Discovery & integration map
Two to three weeks. We get into the actual systems — the ERP, the CRM, the twenty-year-old database nobody wants to touch — and map what talks to what. You get the integration map and a phase plan whether or not you continue with us.
Thin slice, end to end
One narrow path through the whole system, working in production. Not a prototype: one real record moving through every integration point. This is where the surprises surface, at week four rather than month five.
Phase delivery
Six to ten week phases, each one fixed-price and independently useful. Value lands as you go rather than everything arriving at the end, and you can stop between phases without stranding half a system.
Handover, phase by phase
Documentation, runbooks, and knowledge transfer at the end of every phase rather than saved up for the finish. Your team can operate what has shipped so far, continuously.
What procurement always asks
How do we control budget across nine months?
Each phase is separately priced and separately approved. You are never committed to more than the phase you are in, and there is no open-ended time-and-materials meter running in the background.
What if it is going wrong in month five?
You will have known since week two. Something runs from the first week and every week after, so a bad assumption surfaces while it is still cheap to change. This is the entire reason we work that way, and it matters far more on a nine-month programme than on a three-week one.
Can you work with our engineering team?
Usually we own one or two workstreams and integrate with your sprint cadence, your code review, and your release process. We are not trying to become permanent — the point is that you can carry it without us.
Our systems are old and badly documented.
That is most integration work, and it is why discovery is a paid phase rather than a free sales call. We would rather find the undocumented behaviour in week two than commit to a plan built on an org chart.

What does Vandana Labs do?

We are a software development studio. We design and build web applications, mobile apps, full products, data pipelines and integrations, cloud infrastructure, and AI systems. We also do cybersecurity work — audits, penetration testing, and compliance readiness — plus fractional CTO and technical due diligence. Most clients come to us with one project and stay for the next three.
Do you only build AI?

No. AI is one of the things we're strongest at, and we run our own AI product, but the majority of what we build is ordinary production software — customer portals, internal tools, mobile apps, integrations, migrations, and 0-to-1 products. If it's software, it's in scope.
What size projects do you take on?

Everything from a focused 1–4 week sprint — a proof of concept, a critical integration, an audit — to multi-feature programs and full 0-to-1 product builds. Typical engagements run from $15k to $500k+, and you can estimate yours on our site before you talk to us.
How fast can you deliver?

You see working software in the first week, and every week after that. That is a statement about visibility, not about project length — a focused build might finish in three weeks, while a platform or an enterprise integration programme runs six to nine months. What does not change is that you can open something and use it from week one rather than waiting months to find out whether it works.
Do you take on long, complex programmes?

Yes — multi-month integration programmes are some of the best work we do. A large ERP, CRM, or legacy integration typically runs six to nine months, delivered in phases so that value lands early rather than everything arriving at the end. We run these alongside your team, not in a black box, with a fixed price per phase so the budget is never a surprise.
Can you work alongside our existing engineering team?

Often that is the arrangement. On larger programmes we usually own one or two workstreams, integrate with your sprint cadence and code review, and hand each phase over as it completes. We are not trying to replace your team or become permanent — the goal is that you can carry it on without us.
What industries do you work in?

Any sector — including fintech, healthcare, legal, logistics, e-commerce, manufacturing, education, energy, recruitment, and government. The engineering standard does not change with the domain. If you are in a regulated sector, raise the regime you are under in your first message: healthcare work needs a signed BAA before we touch protected health information, and some certification requirements rule us out entirely. We would rather establish that on day one than during procurement.
Who owns the code?

You do, completely. Every repository, every credential, and every piece of infrastructure is yours from day one. There is no lock-in, no proprietary platform you have to keep paying for, and no hostage situation if you want to take it in-house.
Do you actually build, or just advise?

We build. Advisory work is available as a separate engagement, but the core of what we do is shipping production software. You get working code in the first week, not a strategy document.
